A post-merger HR and payroll integration across 40+ vendors and 300+ integration points, with $500M in annual payroll flowing through it. The risk wasn't technical complexity — it was the fact that every paycheck for 30,000 people had to land on time, on day one.

Situation

Post-merger workforce transition meant consolidating HR, time, benefits, and payroll integrations across dozens of vendor platforms — none of which had ever talked to each other. Day-one paychecks for 30,000 workers depended on getting it right the first time.

Decision

Sequenced delivery into six waves rather than a single cutover. Set a 98% data-validation gate at every wave boundary. Built executive reporting so risk visibility moved upstream of decisions — not after them.

Approach

Directed 16 integration leads, analysts, and PMs; co-aligned with 20–30 cross-functional engineers, HRIS, payroll, and security stakeholders across onshore and offshore teams.

Governance

Weekly executive steering committee. Partnered with PMO on financial tracking, RAID management, and enterprise risk mitigation. Every escalation framed with a decision, an owner, and a date.

A secure mobile expense and servicing platform for global corporate clients, delivered inside a Fortune 15 bank's compliance perimeter. The work was less about features and more about coordinating risk, audit, security, and engineering on the same beat.

Situation

Launch a new B2B digital corporate card servicing experience for 100K+ cardholders, inside a regulated banking environment where every release passes through risk, audit, and compliance review.

Decision

Ran two parallel scrum teams against a shared backlog, rather than one team with a backlog twice as deep. The bottleneck wasn't engineering throughput — it was dependency coordination.

Approach

Managed a 12-person cross-functional delivery team spanning engineering, risk, compliance, and UX. Synced API, identity, and audit dependencies upstream of sprint commitments.

CamelBak — Edge-to-Cloud AI

A computer-vision safety platform that detects hazards — missing PPE, smoke, intrusions — at the camera edge, then routes evidence to the cloud for review and analytics. The hard call was the architectural one: how much intelligence lives on the device, and how much lives in the cloud.

Situation

Build an AI safety platform from concept to production launch in six months, with a four-engineer team and a tight infrastructure budget. The category — Verkada, Rhombus, Axis — was already crowded with well-funded incumbents.

Decision

Run inference at the edge on a custom-trained YOLOv8 model. Route only events — not raw video — to the cloud. Eliminate ML vendor lock-in. The architecture became the differentiator and the cost story.

Approach

Drove technical roadmap and sprint planning for the engineering team. Owned cloud operations, vendor selection (Paperspace for training, Azure for storage), and infrastructure cost discipline.

Investor Positioning

Authored the strategy report positioning CamelBak as an edge-to-cloud surveillance intelligence platform. Identified three primary verticals (logistics, construction, property security) by intersecting pain intensity, tech affinity, budget, and repeatability.

Apple Loyalty Redemption

Co-branded loyalty platform integrated into Citi's mobile banking app

A co-branded Apple redemption experience integrated into Citi's mobile banking app, delivered by two parallel engineering teams on opposite sides of a contract boundary. The deliverable wasn't software — it was alignment.

Situation

A loyalty redemption flow had to live natively inside a regulated mobile banking app while pulling reward inventory and fulfillment from an external partner. Two engineering organizations, two release cadences, one user experience.

Decision

Hold one shared backlog. Synchronize sprint boundaries. Treat the integration contract as a versioned, governed artifact — not a doc passed between teams. Move dependency conversations upstream of commitments.

Approach

Coordinated across both engineering teams, plus mobile banking platform, risk, brand, and partner-facing stakeholders. Owned weekly status, dependency tracking, and integration testing cadence.

Result

Co-branded redemption shipped inside a regulated mobile banking experience — a delivery pattern I've reused on every multi-party integration since.

How I run the room.

Risk lives upstream of decisions

Escalations should arrive with a decision, an owner, and a date — never with a surprise. Visibility is engineered, not requested.

Waves over big-bang

When stakes are high, phase the cut. Every wave boundary is a validation gate, not a checkpoint. The first wave is the cheapest place to find the failure mode.

Contracts are governed artifacts

Integration contracts, API agreements, vendor scopes — versioned, owned, and renegotiated when reality moves. A doc on a shared drive isn't governance.

Quiet go-lives are the metric

The best cutover is the one nobody outside the program notices. Zero outages isn't a goal — it's the standard.
