Situation
Post-merger workforce transition meant consolidating HR, time, benefits, and payroll integrations across dozens of vendor platforms — none of which had ever talked to each other. Day-one paychecks for 30,000 workers depended on getting it right the first time.
Decision
Sequenced delivery into six waves rather than a single cutover. Set a 98% data-validation gate at every wave boundary. Built executive reporting so risk visibility moved upstream of decisions — not after them.
Approach
Directed 16 integration leads, analysts, and PMs; co-aligned with 20–30 cross-functional engineers, HRIS, payroll, and security stakeholders across onshore and offshore teams.
Governance
Weekly executive steering committee. Partnered with PMO on financial tracking, RAID management, and enterprise risk mitigation. Every escalation framed with a decision, an owner, and a date.
